The situation

Two Rivers Retail Group had grown from a single Westlands outlet to six branches along Nairobi's retail corridors. Growth exposed cracks: each branch manager reported sales differently, M-Pesa confirmations lived in WhatsApp threads, and HQ discovered stock variances only during monthly counts.

We phased the rollout branch by branch — starting with the flagship store — so cashiers could train on live hardware without shutting down trading hours.
